In the absence of a step by step tutorial, and even without knowing which webmail you have (I'm assuming you have the standard qube webmail - which I've not even seen), then this is how *I* would go about it.. but what I think is easy and what you think is EASY might differ)...

1. find out the name of the image you want to change - right-click and save as will generally give you the name
2. login using SSH/Telnet
3. su to root
4. find / -name whatever.gif -print 2>>/dev/null
5. cd to the directory provided
6. copy you new logo to a file of the same name as the original image
7. ftp a replacement image up to the machine
